Delegating tasks

On the job training is a way of developing people so that they can successfully handle new tasks and free up time for you to focus on high priority tasks. It is also highly motivating for the employee as someone more experienced or more senior is making the time for them and entrusting them with new tasks. Below are a few steps that will ensure the trainee learns how to accomplish a new task meeting, Move from one step to the next when you feel the learner is ready, you may have to repeat some steps.

Perform the task
Demonstrate and carry out all aspect of the task, as the other person watches. Adjust your pace so that the learner, can absorb what is happening.

Discuss
Using questions find out what the learner thinks about the way the task is done, and invite comments. Ask for suggestions that may improve how things are done. This will strengthen your relationship and give the strong message there is always room for improvement  

Detailed instructions
Provide written instructions covering the following
•    The objective of the task
•    How the task is to be performed
•    What decides whether the result will be good or bad

Learner performs the task in your presence
Guide the trainee and assist where necessary. Offer your encouragement where appropriate.

Discuss the results
When the task is finished ask what went well, what could have been better, and what went wrong. Emphasise what was done well and offer further advice with things that need improving.

Learner performs on his own
Let the learner perform the task on his own. Let him know that you are available if he needs support or assistance. The learner then reports back to you on the results. Give further guidance if appropriate.

Delegate
Entrust the trainee with the task, and inform him it’s his responsibility. Agree on how you will follow up and when. Inform all those affected that the individual is now responsible for the task.
